Commission math looks simple on a whiteboard: order total times a rate. It falls apart the first time a $12,000 order is paid, the rep is paid on it, and three weeks later a third of it comes back. Now you owe a correction nobody can explain, and it's living in a spreadsheet.
The durable approach is an append-only ledger where every movement is a typed row — Earned, Reversal, Adjustment, Clawback — and amounts are never overwritten. A refund writes a proportional reversal; if the commission was already paid out, it becomes a clawback on the next statement instead of corrupting a closed period.
Real commission plans aren't one flat rate. You need percentage, flat-per-order, flat-per-unit, and tiered rates, plus splits across reps and per-product or per-collection overrides — with effective-date windows so historical orders keep the rule that was in force.
At month end, sweep unpaid commissions into a payout run, preview each rep's opening balance, earned, clawbacks, and net payable, then finalize and mark paid. A letterhead statement per rep is what the bookkeeper files and the rep trusts.
Never compute commission from a webhook payload — re-fetch the order from Shopify so the number is right after edits and partial refunds. Deterministic, idempotent processing means a duplicate webhook can't double-pay.
